How to Launch OKRs: How GoNoodle Built Focus and Execution in Just 18 Days

Many leaders ask the same question: how to launch OKRs quickly without creating bureaucracy or confusion. Growth-stage companies must move fast, stay aligned, and maintain clarity, often with limited structure in place.

GoNoodle provides a powerful real-world example of how to launch OKRs effectively. During a critical growth phase, the company implemented OKRs in just 18 days, creating stronger focus, alignment, and execution discipline across the organization.

GoNoodle, known for helping millions of kids stay active through short interactive movement videos, is used in 75 percent of U.S. elementary schools. Co-founder and Chief Product Officer John Herbold shared how OKRs helped the company scale while maintaining clarity and accountability. You can check out more OKR case studies here.

The Situation: Growth Created Urgency

In late 2015, after raising new capital, GoNoodle entered a period of aggressive expansion. Leadership recognized that growth without structure could quickly lead to complexity and loss of focus.

John Herbold explained:

“The growth plan was aggressive. We knew it would introduce a new level of complexity and potential chaos. How would we stay focused on the right things? How would we define and communicate our most important work? And how would we measure it and hold ourselves accountable?”

While researching how successful companies scale, Herbold discovered OKRs.

“The concept was immediately compelling. It looked like a proven framework that would provide the focus, clarity, transparency, and accountability we needed.”

Leadership Commitment Was Critical

OKRs were introduced and sponsored directly by Herbold with full support from the CEO.

“It was important to show our entire team that I was committed to this from the beginning.”

Visible leadership ownership helped create credibility and momentum — a critical factor in how to launch OKRs successfully.

Launching OKRs at Remarkable Speed

GoNoodle implemented OKRs in just 18 days.

Herbold described the rollout:

“We implemented OKRs at a nearly insane pace. The consultant and I had our first call on January 11, and we rolled out OKRs to the company on January 29.”

During those 18 days, the team:

Defined company-level OKRs
Drafted team OKRs aligned to company priorities
Refined key results through coaching sessions
Created an internal OKR FAQ
Defined scoring criteria for every key result
Published OKRs in a shared company-wide spreadsheet

By the first company OKR meeting, GoNoodle had 33 fully defined Key Results with scoring criteria.

“The rollout was a great success, and it felt like the initiative had taken flight.”

This structured yet rapid rollout provides a clear example of how to launch OKRs without sacrificing quality.

The Hardest Part: Writing Strong Key Results

One of the biggest surprises during implementation was how difficult it was to write strong Key Results.

“Writing good key results is an art. In theory it’s simple, but in practice it was much more difficult than expected.”

The process improved leadership thinking and clarity.

“As we wrote OKRs, we became better at thinking critically about what we want to accomplish, how we define success, and how we hold ourselves accountable.”

Creating Alignment From Strategy to Execution

GoNoodle implemented OKRs at both the company and team level, creating a bridge from strategy to execution.

Herbold explained:

“What we needed was a clear bridge from strategic goals to the work of each team. The connecting nature of OKRs was one of the most compelling parts of the framework.”

To maintain alignment, GoNoodle established:

Weekly executive OKR reviews
Mid-quarter staff progress reviews
End-of-quarter scoring and planning
OKR onboarding for new employees
Team vision statements tied to company priorities

“These helped reinforce OKRs as a foundational part of our culture and operating DNA.”

Building an Execution Rhythm

GoNoodle adopted the 1.0, 0.7, and 0.3 scoring model (now known as “stretch-target-commit”, defining scoring criteria when each Key Result was created.

“Setting scoring criteria upfront was difficult and extremely valuable.”

Execution discipline came from consistent cadence:

Weekly executive review of all OKRs
Mid-quarter review of progress and learning
End-of-quarter scoring and next-cycle planning

“Weekly executive reviews set the tone for the entire organization.”

Results of the GoNoodle OKR Launch

The OKR rollout produced measurable benefits:

Clearer definition of priorities
Stronger cross-team alignment
More focused execution
Transparent measurement of progress
Greater accountability for results
Improved company culture

Herbold summarized:

“We now have a level of operating rigor we never had before.”

“Scoring lets us look back and say objectively how we performed. There’s no arguing about success.”

Key Implementation Decisions

Several choices strengthened GoNoodle’s OKR launch:

Start at company and team level

“Individual OKRs felt too early.”

Do not link OKRs to compensation

“OKRs are aspirational. Linking them to pay would limit thinking.”

Do not tie OKRs to performance reviews initially

“Our focus was building adoption and cultural integration first.”

Use simple tools

“We used Google Docs and Sheets. No software needed.”

Lessons for Leaders on How to Launch OKRs

GoNoodle’s experience offers practical guidance for growth-stage organizations:

Move quickly, but use a structured approach
Define scoring criteria upfront
Align company and team OKRs
Establish execution cadence early
Focus on cultural adoption before adding complexity
Expect learning and improvement over multiple cycles

Herbold reflected:

“The biggest surprise was how hard writing good key results was, but the learning curve paid off.”

Would GoNoodle Recommend OKRs?

Herbold’s answer was clear:

“Absolutely. You get your most important work defined with results that are transparent and measurable. We now have an operating rigor we never had before.”
